One win I'm particularly proud of: We faced a classic product tension—our data showed that forcing users to create accounts before checkout killed conversion, but we also needed new user acquisition for long-term growth. Most teams would pick one metric to optimize. Instead, we redesigned guest checkout to let users complete purchases without accounts (driving conversion), then added a one-click upgrade path at the end where they could become members with just a password. We already had their info from the transaction, so it was frictionless. Both metrics won—conversion soared and new user acquisition grew double-digits. Speed of execution mattered. We delivered the first-of-its-kind inline PayPal integration in just 3 months (typically 6-9 months for this complexity). Instead of redirecting users to PayPal's site—the standard pattern that caused drop-off—we kept users on eBay throughout checkout with PayPal working seamlessly under the covers. This closed a 2.5% conversion gap and required tight cross-company coordination between eBay and PayPal engineering teams. Strategic leadership across companies. I defined eBay's multi-year cart and checkout strategy, secured C-suite sponsorship, and co-developed a joint user acquisition strategy with PayPal that earned endorsement from both companies' leadership.
